Why insource?

  • Insourcing should solve a business problem: weak ownership, slow change, excessive dependency, knowledge loss or the need to build strategic capability.
  • The objective is not to bring everything in-house; it is to retain accountability and the capabilities that genuinely need business context.

Design the target operating model first

  • Define service ownership and decision rights.
  • Identify roles that must exist internally before supplier scope is reduced.
  • Document which services remain external and how they will be governed.
  • Define support tiers, SLAs, escalation and on-call expectations.
  • Separate BAU ownership from temporary transformation capacity.

Transition knowledge, not just tickets

  • Transfer architecture, integrations, runbooks, recovery procedures, privileged access, known issues, vendor contacts and business-calendar dependencies.
  • Make documentation and knowledge acceptance explicit transition deliverables.

Integrating acquired businesses

  • Bring acquired environments into common governance before forcing technical standardisation.
  • Stabilise support and access first, then rationalise platforms and suppliers.
  • Make the future BAU owner part of the integration project.

  • Outsourcing execution does not outsource accountability.
  • Insourcing without knowledge transfer simply moves the queue.
